Your business is changing. Are the people leading it aligned on how it should run?
Faultline shows where leaders disagree about how decisions get made, teams are managed and work gets done—and where staff experience the business differently.
Built for owner-led and mid-sized organisations. Your leadership group might be a founder and three functional leaders, or a more established management team.
Measure 11 practical dimensions. See what needs attention before the next stage of growth.
USED BY GROWING ORGANISATIONS
When Faultline helps
When growth changes how the business needs to run
Change puts pressure on the unwritten rules inside a business. Faultline makes those rules visible before they become avoidable friction.
Outgrowing founder-led decisions
More decisions need to move beyond the owner without creating confusion or losing momentum.
Hiring your first senior leaders
New leaders bring valuable experience—and different assumptions about how a business should run.
Adding a management layer
Managers need a consistent understanding of authority, communication and what good leadership looks like.
Expanding the business
A new location, service line or division can expose operating differences that were once easy to work around.
Restructuring responsibilities
Changed roles only work when leaders share the same expectations about decisions, priorities and handovers.
Resetting after rapid growth
The informal habits that worked at 15 people may be creating friction at 40, 100 or 300.
You do not need a large executive committee
A founder or owner and three functional leaders is a real leadership team. Faultline works just as well for that group as it does for a more established management structure.
See how your business really operates
Faultline turns unspoken assumptions about decisions, people, priorities and ways of working into a shared picture your leadership team can discuss.
Make Hidden Assumptions Visible
See where leaders use the same words but mean different things about authority, performance, communication and how work gets done.
Replace Guesswork with Evidence
Give the leadership team a common set of results to work from instead of relying on whoever has the strongest opinion in the room.
Focus the Next Conversation
Identify the two or three operating gaps that deserve attention first, rather than trying to fix everything at once.
Depersonalise Difficult Issues
Move the discussion from “your team versus mine” to a practical conversation about the different ways people believe the business should operate.
Compare Intent with Experience
See where the way leaders think the business works differs from what staff experience in their day-to-day work.
Create a Baseline for Change
Keep each assessment as a separate snapshot, so you can return to the original results and reassess when the business changes again.
The cost shows up in the day-to-day
In a growing business, operating misalignment rarely arrives as one dramatic failure. It appears as recurring friction that consumes attention and slows execution.
Decisions return to the owner
People wait for approval because nobody is sure where authority now sits.
Managers give different answers
Staff learn that priorities and expectations depend on which leader they ask.
Teams optimise for themselves
Functions pull in different directions even though everyone agrees on the headline strategy.
Change keeps losing momentum
New structures and priorities are announced, but the old ways of working remain underneath.
Map how your business actually runs
Leaders and staff respond to the same practical questions across 11 dimensions—from who makes decisions to how information moves and performance is managed.
Complete the Assessment
Leaders and staff each spend 15–20 minutes answering questions about how the business operates today and how it should operate
See the Gaps
See where leaders differ from each other, where staff experience something else and where the desired future is not yet shared
Decide What Changes
Use the results to focus leadership discussion and agree the few operating changes that matter most

Today vs the Future
Where the current way of operating differs from where leaders and staff believe the business needs to go

Explore the 11 Dimensions:
Centralised ↔ Decentralised
Decision-making authority is concentrated at the top vs. distributed to teams and individuals who act within agreed boundaries.
This reflects where decisions tend to be made. Are key calls usually made by senior leadership or central teams, or do decisions often happen closer to the action, within teams or functions?
When Misaligned:
- Decisions are escalated inconsistently
- Teams either wait or overreach
- Accountability becomes blurred
When Aligned:
- Decision rights are explicit
- Teams act confidently within boundaries
- Escalations happen at the right level

Practical answers about who Faultline is for, how the assessment works and what happens next.
Unlike engagement surveys that give you broad feedback (e.g. 'communication could be better'), Faultline shows where leaders disagree across 11 practical dimensions of how the business operates. Unlike personality tests, it measures organisational alignment rather than individual traits. It is designed for growing organisations—from around 20 people to a few hundred—with one-time pricing rather than an ongoing platform subscription.
Yes. The Self Serve package starts with three leaders. Your leadership team might be a founder or owner plus the people responsible for areas such as operations, sales, delivery or people—not a formal executive committee. You can begin with the leadership group alone or include staff to compare leadership intent with their experience.
Each participant spends 15–20 minutes on the survey—short enough that busy leaders will actually complete it. Timeline from purchase to insights: • Self Serve: 1-2 weeks (depends on how quickly your team completes it) • Managed: typically 2-4 weeks (we handle follow-up to ensure completion, relies on leadership buy in) • Facilitated: 4–6 weeks (includes pre- and post-assessment facilitation sessions) Results compile in real time—as soon as you have 2+ responses, you can start seeing data. Final insights are available once all participants complete the assessment.
Absolutely! New teams often benefit the most as the assessment helps establish potential misalignment issues before they become problematic. It's an excellent team-building exercise for newly formed leadership groups.
Absolutely. In fact, teams experiencing visible misalignment—conflicting priorities, slow decision-making, inconsistent messaging—often benefit most from our assessment. The data gives you an objective starting point for difficult conversations and helps depersonalize what might feel like interpersonal conflicts. Many teams discover their issues aren't about personality clashes but fundamental disagreements about how the organization should operate.
Additional leaders and employees can be added to any package if you've added more people in your company before or during the survey period - please contact us for custom pricing.
Yes! The Facilitated package includes three 90-minute sessions (one pre-assessment briefing, two post-assessment debriefs) with our principal consultant. If you start with Self Serve or Managed and want to add facilitation after seeing results, we can add it for the difference in tier pricing. This gives you flexibility to start lean and upgrade if you need expert guidance navigating the findings.
Leadership teams are busy. If you want the benefit of the results without the hassle of organising things, we can do it for you. Our team will provision an account on your behalf, obtain the details of the leaders you wish to invite, send the assessment invite to them, monitor participation and follow up with reminders until it's complete. We'll then hand over the account with the compiled report and insights ready to go. We also provide this support within the Facilitated package.
Submit an assessment request and we'll confirm the right package, participant numbers, timing, availability and payment details with you before anything begins. For Self Serve, we'll then provision your account so you can enter participant details, send invitations and track completion. For Managed and Facilitated packages, we'll gather the participant details and coordinate the setup with you.
Yes, all data is secure and confidential within your organization. You are not required to share any sensitive personal information with us in the survey process—for example, you can choose to use just first names of your leaders if you wish. We don't require ANY personal details for general staff. Important to know: - Leadership responses are NOT anonymous to each other—this is intentional. Seeing where each leader stands is what creates productive alignment conversations. All leaders will see each other's responses in the debrief. - Staff responses ARE anonymous—employees are aggregated to protect individual privacy while showing overall patterns. This approach balances transparency where it's needed (leadership alignment) with safety where it matters (staff feedback).
Most teams reassess every 12-18 months to track progress after implementing changes. Your original results and dashboard remain accessible indefinitely, even if you don't repurchase. When to consider reassessing: - After implementing major cultural initiatives (6-12 months after is ideal) - When your leadership team changes significantly (new executives join) - Before/after major organizational events (mergers, pivots, restructuring) Each assessment is a separate purchase, giving you control over timing and budget rather than forcing you into ongoing subscriptions.
We're happy to show you a sample anonymized report on a quick 15-minute call. Book a demo or email us and we'll walk you through what your results will look like and how to interpret them.
Our assessment often surfaces disagreements that were already affecting your team—the difference is now you have data instead of assumptions. We provide guidance on how to facilitate these conversations productively. For Managed tier, we include interpretation support via email. For Facilitated tier, our consultant guides you through the debrief to keep discussions constructive and focused on solutions, not blame. Many teams find that seeing objective data actually depersonalizes conflicts—it's not 'you vs. me,' it's 'we have different mental models about how this organization should work,' which is much easier to address.
Yes. Faultline has been used by growing organisations from around 20 people to a few hundred across technology, professional services and healthcare. Common situations include moving beyond founder-led decisions, introducing senior managers, adding a management layer, resetting after rapid growth and aligning a new leadership team. Want to discuss an organisation similar to yours? Email us and we'll talk through the most relevant examples.
We recommend full leadership participation so the results reflect the whole leadership team. If someone cannot participate, we'll help you decide whether the available responses are sufficient for a useful discussion or whether it is better to wait. For the Managed tier, we coordinate reminders and follow-up to support completion.
The 11 dimensions are informed by organisational psychology research and our founders' experience leading teams. They provide a structured way to compare leadership intent, leaders' operating assumptions and staff experience. Faultline is a practical diagnostic rather than a clinically validated psychometric test. Its value is in making differences visible so a team can investigate them and decide what to address.
Yes. Many organisations start with the leadership group alone, then add staff later to compare leadership intent with staff experience. You can purchase a leadership-only assessment and upgrade to add staff by paying the difference.

Practical thinking on what leadership alignment actually means, how to spot when it's broken, and what it costs to leave it unaddressed.
How to align your leadership team
Most alignment efforts address strategy. The real problems live in how leaders actually operate — and the gap between leadership intent and staff reality.
Signs your leadership team is misaligned
Misalignment doesn't announce itself at the leadership table. It shows up in the friction your staff navigate every day — and by the time it surfaces, it's usually been structural for months.
The real cost of leadership misalignment
Leadership misalignment gets filed under "soft problems." It isn't. The cost distributes across productivity drag, replacement fees, and culture programs that keep producing the same survey score.
What is leadership alignment?
Most leaders are thinking about strategic alignment — the shallowest layer. The definition most people use is just narrow enough to miss the problems that cost organisations the most.
Faultline vs. traditional engagement surveys
An engagement score is a symptom, not a diagnosis. It tells you something is wrong. It doesn't tell you what's causing it or where the fault sits.
